A worked example
The work order says "grease motor". The technician has just completed a lubrication course. At the machine, there are two grease nipples, a gun with no reliable product identification and no quantity on the job plan.
The course may have taught the technician exactly why these details matter. It has not supplied the missing instruction, identified the gun or resolved which point needs attention. Proceeding would require a guess. Stopping is the competent decision.
That is the gap a maintenance leader must close. Someone has to translate the lesson into a usable task, provide the means to do it and check the result. Until those jobs have owners, the training investment is unfinished.
Choose the task before you book the course
Start with a recurring problem the team can point to: different quantities applied to the same bearing, sample bottles filled from different locations, or oil added without confirming the approved product. Pick one task family and the people who perform it, including relief staff and the shifts that are easiest to miss.
For the motor example, write the desired result as: the technician can identify the specified bearing point, verify the approved grease and tool, follow the authorized method, and record either the work completed or the reason it was stopped. A statement such as "understands lubrication best practice" is too broad to assess at a machine.
Bring the existing job plan, equipment instructions, product list and photographs of the actual access conditions to the trainer. Agree what the course will cover and what must be demonstrated later at the site. If the problem is a missing quantity in the maintenance system, assign its correction before the participants return.

Give the technician an instruction they can use
An assessor cannot fairly judge someone against information that the plant has never defined. Walk the job first. Check that the approved instruction identifies the point, the product, the amount, the delivery route and the machine state. Resolve any conflict with the equipment guidance through the responsible technical owner.
For greasing, "ten strokes" is incomplete unless it refers to an identified gun with an established output for the method in use. SKF lists different delivery volumes for different manual guns. A catalogue volume is also not a mass in grams. Use the site's verified dosing method; a course example cannot supply the requirement for this bearing.

Complete these fields from the approved plant procedure before practice begins.
- Task and point
- Name the asset and the exact bearing point. Include a location reference that another shift can follow.
- Product and tool
- Specify the approved product and the identified, clean dispensing tool. Check traceability to the source.
- Amount and method
- State the approved quantity, delivery route and dosing method. Identify any required outlet or relief checks.
- Machine state and access
- Refer to the authorized work procedure, isolation and access controls. Do not infer them from the course example.
- Stop and report
- Define what to do if identity, access, tool condition or the expected response is wrong. Name the contact.
- Completion record
- Record the point, product, quantity, task result and any exception in the maintenance system.

Watch the whole task, including the decision to stop
Demonstrate the method, let the technician practise it with coaching, then arrange an assessment when they are ready. Say which stage you are in. A prompted practice run is useful learning, but it does not show that someone can make the same decisions independently.
Use an assessor who understands the equipment, the procedure and its limits. Have the person explain the next step while performing a representative task. Asking someone to describe the correct method from a desk will miss problems with access, product identification, tool condition and the work order itself.
Identify
Ask the technician to trace the task from the work order to the exact point, approved product and tool. A matching colour alone does not establish the contents.
Prepare
Observe the required machine state, access controls and preparation of the point and tool. Do not accept an unsafe reach because it has become customary.
Apply
Watch the authorized dosing and application method. Record whether the person needs a prompt or departs from the instruction.
Respond
Ask what would make them stop. Use a discussion or an unpowered training setup to explore exceptions; never introduce a fault into operating equipment as a test.
Record
Check that the entry describes what actually happened, including a partial task or a stop. An unexplained completion tick is insufficient.
A correct stop still leaves work to assess

- The technician stops because the grease gun cannot be traced to its contents.
- Decision
- The stop is correct. Application skill remains unassessed because the task could not proceed.
- Next action
- The lubrication owner controls the affected tool and product. The supervisor schedules the remaining assessment after the issue is resolved.

Put each finding with the person who can fix it
A failed observation needs a diagnosis. If the approved product is available and clearly identified, but the technician selects another one, coaching may be needed. If nobody can establish what is inside the gun, the plant has an identification problem. Sending the same person back to the same course will leave that problem in place.
Record the condition, the immediate restriction, the owner and the check required to close it. Keep the task open or appropriately deferred in the maintenance system when work was not done. A stopped job must not quietly become a completed lubrication task.

Use measures with a denominator
Keep course attendance and assessment results, then add a small record of what happened at work. CDC's evaluation guidance distinguishes learning from the later application of that learning and recommends checking after people have had an opportunity to use it.
For a defined pilot, the three measures below answer different questions. Review them by task and shift. Do not count repeated observations of one capable person as coverage of the whole team.
People assessed for the task
People who have demonstrated the defined task independently, divided by everyone assigned to perform it.
Four people still need assessment or further practice. State any restrictions.
Observed jobs meeting the method
Jobs meeting all defined critical steps without prompts, divided by all complete assessment observations.
Investigate the five misses. Log blocked or incomplete observations separately.
Corrections verified in use
Findings due for review that passed a check in use, divided by all findings due for review.
Two findings are still unresolved or unverified. A closed ticket alone does not count.
Pair these measures with one relevant equipment or process signal, such as repeat lubrication defects on the pilot route. Define the defect, reporting period and operating exposure before comparing results. Lubricant consumption alone cannot tell you whether the right quantity reached the right point.
A quiet month is not proof that training prevented failures. Duty, load, repairs and product changes may also affect the result. Better reporting can initially reveal more defects. Keep the observations and these changes alongside the numbers before attributing an improvement to training.

Put practice and assessment on the schedule
If the schedule has time for the course but none for practice, the plant has only funded part of the work. Reserve an appropriate equipment opportunity, a competent coach and an assessor. Tell production what access and machine state the approved task requires.
The sequence below is a suggested first month for one task family. Infrequent work may take longer. Keep the person's status as awaiting assessment until there is a suitable opportunity; do not create unnecessary lubrication work just to complete a training record.
Before the course
Maintenance leaderChoose the task and participants. Record the current problem, identify missing controls and reserve time for practice.
First week back
Technical owner and coachConfirm the field instruction and tools. Demonstrate the approved task and give each participant supervised practice.
When the task is next due

Before the next course is approved, ask for the task it will change, the person who owns the instruction and the date the supervisor will review work at the machine. Those three commitments give the classroom lesson somewhere to go.
Questions about assessment
Does a course certificate authorize every lubrication task?
A certificate records the qualification or course outcome it was issued for. The employer still needs to define the work a person may perform, considering the equipment, local procedure, risk and demonstrated ability. Record the assessed task scope and any supervision required.
Who should assess an experienced technician?
Choose someone competent in the task and assessment method. Seniority alone is not enough. Ask assessors to compare judgments on the same example, especially their treatment of prompts, stops and critical errors, so shifts apply a consistent standard.
When should the task be reassessed?
Set the review approach from task risk and frequency. Review competence after a material change to the method, equipment or product, after a relevant performance concern, or after a long gap in doing the work. Infrequent and safety critical tasks may need refresher practice before reassessment.
